The 50-flip year — and the system we built to get there

My partner runs a realtor team in southeast Wisconsin. When the market slowed down, we started flipping houses to keep the team fed with deals — and it worked. We flipped nearly 30 homes our first year, and held 30 a year for years after that.

Here’s what nobody tells you about that pace: it doesn’t feel like winning. There were weeks we closed on three new purchases, and instead of excitement I’d feel an overwhelming anxiety — because I knew exactly what was coming next.

What kept breaking

It was never one big disaster. It was the same small ones, on repeat. Items missed on the scope of work. Contractors ghosting us or going quiet at the worst moment. Work done in the wrong order, then torn out and redone — twice, sometimes. Two people on the team ordering the same materials, and the leftovers disappearing into storage units nobody could inventory, so we bought things we already owned.

Design was its own tax. Deciding how far to take a given house — which finishes, which layout moves, where to stop — turned into a back-and-forth that took weeks when it should have taken an hour. At the end of the day our jobs took too long, cost too much, and carried a level of stress that had nothing to do with the actual work.

We weren’t bad at flipping. We were bad at repeating it.

Back to first principles

I read every book I could find and rebuilt our approach from first principles. The core of it: do the amount of work the ARV justifies — the scope that produces the highest ROI while still delivering a house at or above the neighborhood norm — in the right order, once. Not the nicest house. Not the cheapest job. The right one for the street.

When AI arrived, I realized the missing piece wasn’t another checklist — it was a brain for the business. Something that could hold the scope and the schedule in the optimal order, catch what we kept missing, and sit inside our team’s communication, because that’s where the changes actually come from. A text from a sub changes the schedule; a photo from a walkthrough changes the scope. The system had to see all of it.

What changed
